Why 70% of AI Projects Never Reach Production

Every year, companies pour millions into AI pilots. Most of them die quietly.

Not in the lab. Not at the model level. In production, when the AI system that performed brilliantly in a controlled demo meets a legacy ERP with no API documentation, a security team that will not hand over credentials, and a business stakeholder who expected outcomes three weeks ago.

MIT Sloan and Gartner have both put the figure at approximately 70 percent of enterprise AI initiatives failing to make it past the pilot phase. The problem is not the technology. The models are good enough. The problem is the gap between a working demo and a working deployment.

A role called the Forward Deployed Engineer was designed specifically to close that gap. FDE Academy, which trains engineers specifically for this discipline, describes the mandate plainly: make AI work beyond demos, in real production environments, inside real organisations.

By 2025, FDE job postings had grown by over 800 percent. OpenAI, Anthropic, Databricks, Salesforce, and hundreds of AI startups built FDE functions. Forbes, the Financial Times, and the Wall Street Journal all covered the role's emergence. The reason was not trend-chasing. It was that companies shipping AI products had finally admitted what their data was showing them: getting AI to work in production is not a product problem. It is a deployment problem.


Why Demos Succeed Where Deployments Fail

A demo environment is clean. The data is curated, the integration path is simple, the infrastructure is controlled. The model behaves.

A production environment is none of those things. The failures are specific and recurring across industries.

  • The integration wall. Most enterprise clients run on legacy systems that were never designed for modern AI infrastructure. SAML authentication, on-premise ERPs with no API layer, data residency requirements that conflict with cloud-hosted endpoints. Getting the AI system to actually talk to the client's systems is frequently weeks of work that no amount of prompt engineering can accelerate.
  • Data quality failures. The AI system that hit 94 percent accuracy in testing hits 61 percent in production because the production data does not look like the training data. Schema changes pushed with no notice. Upstream batch jobs that fail silently every Monday night. Missing values in fields the model depends on.
  • No one owns the deployment. The vendor's product team has moved to the next feature. The client's team lacks the specialised knowledge to maintain the system. Customer success is managing the relationship. Nobody is in the system, debugging real failures, in real time, with real accountability.

That last point is the most important. Most AI deployments do not fail because the technology is wrong. They fail because the accountability structure is wrong. Nobody's job is to make the deployment actually work.

The Forward Deployed Engineer's job is exactly that.



What the FDE Role Actually Involves

The FDE is not a solutions architect with a different title. A solutions architect designs the plan and hands it off. A Forward Deployed Engineer owns the deployment end to end, inside the client's actual environment, until the system works the way it was promised to work.

Palantir coined the term in the early 2010s with a simple premise: the engineer who built the thing should be the same engineer sitting with the customer when it breaks. The model worked well enough that the rest of the AI industry eventually adopted it.

The skill combination the role demands is specific. Strong production engineers are common. Engineers who can also navigate enterprise client relationships, debug systems they did not build in environments they have never seen, build RAG pipelines and agent orchestration systems, and explain a live production failure calmly to an executive audience are not.

This is why FDE hiring is competitive and why the role commands the compensation it does. The combination does not occur naturally. It is developed through deliberate experience at the intersection of deployment engineering, integration work, AI systems, and client-facing accountability simultaneously.


How Companies Are Structuring the Function

The FDE model has matured since Palantir pioneered it and now takes different forms depending on company stage.

At early-stage AI startups, the FDE is often among the first twenty engineers, building the deployment function from scratch without a playbook. The technical scope is broad and the product influence is direct.

At growth-stage companies like Ramp and Databricks, FDEs work in embedded pod structures with specific client accounts and drive product roadmap decisions about when to build custom solutions versus when to accelerate existing features.

At enterprise-scale companies like Salesforce, the function runs with dedicated onboarding programmes, defined engagement frameworks, and vertical specialisation by industry. The FDE here is a domain specialist, not a generalist improvising.

Across all three structures the pattern is the same: the FDE sits at the point where the product meets the client's reality and owns what happens at that intersection.


The Structural Shift Behind the Numbers

The 800 percent growth in FDE demand is not a hiring cycle. It reflects a structural change in how enterprise software value is delivered.

For two decades, enterprise software companies competed on product. Better product meant more adoption meant more revenue. Implementation was a checkbox.

AI products have broken this model. The value of an AI system is not determined at the point of sale. It is determined at the point of production, and it is entirely dependent on how well the system integrates with the client's specific environment, data, and workflows. Two companies using the same AI platform can have completely different outcomes depending on how the deployment was executed.

This means companies are now competing on deployment capability as much as product capability. The FDE is the asset that determines which companies win that competition. Not the model. The engineer who makes the model work inside the client's real world.
